The gauges are flat, or the ESP just tripped for the third time this shift. You’ve got a fish downhole – parted tubing, a dropped pump, or a tool string stuck after a wireline run. Production is shut in, and the pressure is on to get it out. Your first instinct might be to grab the strongest tool available and pull, but that’s often where the problems begin.
Fishing operations are expensive, time-consuming, and carry significant risk. The decision between an overshot and a spear isn’t just about which one can grip the fish; it’s about understanding the downhole conditions, the limitations of your equipment, and crucially, how to get out of trouble if the fish won’t come free. A simple mistake in tool selection can turn one fish into two, or worse, convert a recoverable item into a permanent obstruction.
The Engineering Reality: External vs. Internal Engagement
Fundamentally, an overshot engages the fish externally. It’s designed to swallow the top of the fish and grip its outside diameter (OD) with a spiral grapple that tightens under upward pull. Think of it like a Chinese finger trap for your tubing.
Conversely, a spear engages internally. It enters the fish’s bore and grips its inside diameter (ID) with slips that expand under upward pull. The choice between these two basic tools is driven by three primary factors: the actual condition of the fish top, the annular clearance available in the hole, and whether the fish is open or plugged.
You’ll reach for an overshot when you have a clean fish top and adequate annular clearance. Overshots generally provide a stronger grip because they engage the full OD of the pipe. However, if the fish top is damaged, flared outward, or ragged, an overshot with a mill guide is often necessary to dress the top first. This ensures a proper seat and engagement, preventing repeated failed attempts that cost more trips than a dedicated dressing run.
A spear is your go-to when the fish top is damaged or flared outward, as the external grip surface is compromised but the bore may still be intact. It’s also preferred in tight annular clearance situations where an overshot’s OD simply won’t pass. For very large diameter fish, like casing, a spear is usually the only practical option, as an overshot would require an impractically large OD. If the fish bore is obstructed or collapsed, however, a spear is out, and an overshot is your only option for internal access.
The Clearance Check That Gets Missed
Before any fishing tool leaves the yard, you need to confirm clearances. An overshot’s OD must pass every restriction between the surface and the fish. This includes casing shoes, liner tops, and any other known tight spots. It must also fit within the annulus at the fish depth to properly swallow and engage. Both are calculated from the casing or open-hole drift diameter.
Running an overshot that won’t pass a restriction 2,000 ft above the fish is a wasted trip. Even worse is an overshot that reaches the fish but cannot swallow it because the fish is lying against the wall in a deviated hole, or because the annular clearance is simply too tight. Grip is Not the Hard Part — Release Is

What goes wrong is release. If the fish will not come free, the engagement tool must be able to release so the string can be recovered and a different approach tried. A tool that engages and then cannot release has converted one fish into a longer, heavier, more complex fish – with your expensive engagement tool now part of it. This is a critical failure mode.
Release mechanisms vary. For an overshot, it typically involves bumping down and rotating right to unwind the spiral grapple. A spear generally releases with right-hand rotation, often utilizing a J-slot mechanism to retract the slips. Both methods depend heavily on torque and weight transmission reaching the tool. This is the same problem you face when setting a mechanical packer in a challenging well. In a highly deviated well, releasing an engagement tool can be as uncertain as setting a mechanical packer at the same depth.
In high-angle wells, a hydraulically released tool removes this dependency on mechanical torque and weight transmission, making it a strong contender despite the additional cost. The failure mode it prevents—a stuck fishing string—is severe enough to justify the investment.
Circulation through the tool is another critical capability. Both overshots and spears can be configured to allow circulation through the engaged fish. This serves two main purposes: it permits washing debris away from the fish top during engagement, and it allows circulation to be established once engaged, which may be necessary to free the fish or to condition the hole before pulling. Failure Modes and Lessons Learned
The most common failure in fishing isn’t failing to grip the fish, but failing to release it. When you’re trying to release an overshot or spear in a highly deviated well, the required right-hand rotation and set-down weight may simply not transmit effectively to the tool at depth. You’ll see little to no torque response at surface, or the weight indicator won’t show the expected set-down. This is your cue to stop and re-evaluate, not to force it.
Contamination and debris are constant annoyances. Even with good circulation, fine solids or junk can prevent full grapple engagement, or worse, jam the release mechanism. If you suspect debris, a thorough cleanout or spotting a pill may be required before running the fishing tool.
